What motivates Jane (a.k.a. The Telepathy Game) What motivates Jane (a.k.a. The Telepathy Game) Jane can do better. You know she can; you’ve seen it. She’s usually one of your top performers.Yet lately, that Jane has not been in residence. She’s not doing badly, by any stretch. But her usual “fire” has faded.This morning you had the “Is everything OK? Anything wrong?” conversation with Jane. She smiled unconvincingly, insisting things were fundamentally fine. “I’ve just hit a bunch of low potential prospects in a row, I’m sure this coming month will be better.”You scratch your head, brows furrowed. You ponder strategies to re-ignite Jane’s energy on your end-of-week commute home. Then resume your internal dialogue while on your evening jog. Is Jane disappointed in your recent sales territory assignments? Maybe she views them as reducing her autonomy or opportunities? While pushing your daughter on her swingset over the weekend, you wonder if you should have given Jane that raise last month, after all. Monday, you ask your colleague Mary over lunch what S HE does in such cases â€" what are her favorite motivational tactics?In short, you pull your hair out trying to “read” Jane, her current issues, and what it might take to light a fire under her again.The Telepathy GameThis scenario plays itself out over and over again each day across corporate America. Well-meaning managers play what I like to call The Telepathy Game. In the absence of hard data on what motivates employees like Jane or an ability to crawl inside their hearts and minds to find out first-hand, these managers often default to the Golden Rule. Motivate others…as you’d like to be motivated yourself.But the well-meaning, kindergarten-taught Golden Rule often fails us. A de-motivated employee is likely suffering from a perceived loss of “what matters most” to them about their work and life. And “what matters most” can be startlingly different from one person to the next.So, do I just ask?Is it as easy, then, as STOPPING this crazy guessing game, and asking Jane “hey, what really matters most to you at work?”In reality, no. That question is too theoretical, too out-of-left-field, and may involve answers Jane is reticent to articulate on the spot, such as “All I want is that extra $10,000” or “All I want is a manager who gives me space - you’re micromanaging me unnecessarily.”My favorite tactic to sleuth out key motivators is a written exercise that can be done with your whole team OR with an individual - perhaps as she or he first joins your team. (Ideally before “low motivation” crises arise, but if not â€" after.)One effective approach: The rank-ordered listStep 1: Make a typed list of 12-15 things that could conceivably “matter most” to individuals as they reflect on all managers they’ve worked for over the course of their (short or long) careers. Here are 6 items to get you started:I am MOST motivated and happy when a manager…__________ expresses genuine appreciation for my ideas and contributions_______ ___ provides me with independence and autonomy__________ is approachable, open, and listens well__________ supports a healthy work/life balance__________ helps me reach the compensation outcomes I desire__________ gives me lots of opportunities to learn new thingsStep 2: Ask a direct report to RANK ORDER all 12 or 15 items in order of importance to them. Remind them this exercise is about what they have found motivating based on experiences with ALL the managers they’ve experienced (even including that guy who ran the pool where they were a lifeguard!). If there are 15 items on your list, each number from 1 to 15 must be placed in front of one item. #1 is the thing that matters MOST to someone at work, #2 is the next most important thing. #15 might matter too, but it is the least important of all items on your list.Step 3: Meet 1-on-1 with each surveyed employee to discuss their rank-ordered items. Let them know you want to be the best manager possible for them, which means hearin g more about the things that matter most to them on the job, and about past experiences that may have shaped these preferences. Ask lots of curious, open-ended questions.Prepare for surprisesI share a survey like this containing 17 items with participants in my leadership development programs; they love to use this tool to climb inside the heads of their direct reports. Most years, I aggregate data from their 500+ surveyed employees on “what matters most”. Surprisingly to some, financial compensation is rarely listed among the top 5 motivators. Many leaders are taken off guard by what DOES float to the top of their employees’ lists of motivators. Post-survey 1:1 discussions open up rich new topics and forms of communication.But back to Jane. Do you really want to fight for that $10,000 raise for her, when what Jane REALLY suffers from is a perceived loss of work/life balance? Your best “telepathy” skills may not pick up the true source of her frustration. Turns out that Ja ne’s son is now two and wants to see his mom more nights before his 7 pm bedtime. Jane is beginning to suspect that this job’s long hours and long commute may be incompatible with her goal to be the best parent possible.Play the Telepathy Game at your own risk when it comes to understanding motivators. It leads too frequently to the wrong conversations or action steps. With the war for talent so fierce and the loss of a strong performer so expensive, stop guessing. Proactively discover what each team member really cares about, and work to address it. Before it’s too late.

Unemployment rose from 5% to 9.5% during that period and even reached 10% in the months following. The long-term unemployment rate- unemployment lasting for at least 27 weeks- was at an all-time high (U.S. Bureau of Labor Statistics. BLS Spotlight on Statistics: The Recession of 2007-2009. February 2012). The Great Recession of 2008 was the 10th recession to strike this country since 1948. With 10 such events in about 60 years, these economic slowdowns, unfortunately, arent all that unusual. With an abundance  of horror stories of people losing their jobs and taking a long time to recover, you may be thinking it would be wise to look at recession-proof jobs. History has shown us that while recessions typically impact some job sectors more than others, each one is different. An industry that remained unscathed during previous slowdowns can be decimated by the next one. No occupation is guaranteed to withstand an economic downturn, but some are more stable than others. Typically, jobs that are vital to the functioning of society fare best during difficult times. The following careers are as close to recession-proof as possible. The need for people to work in these occupations typically remains steady even during economic downturns. The U.S. Bureau of Labor Statistics predicts they will have job growth that is at least as fast as the average for all occupations (increase 5% to 9%) between 2016 and 2026. The government agency predicts some of them will even have faster growth (an increase of 10% to 14%) or much faster growth (14% or more). 1. Registered Nurse RNs, as registered nurses are commonly known, care for patients and provide emotional support to them and their families. Required Education:  Bachelors, Associate, or Diploma in Nursing Median Annual Salary (2018): $71,730 Number of People Employed (2016): 2.9 Million Projected Job Growth (2016-2026): 15 percent (much faster than the average) Projected Increase in Jobs (2016-2026): 438,100 2. Physical Therapist Physical therapists, often called PTs, use a variety of modalities to restore their patients mobility, relieve their pain, and prevent or limit further disabilities. Treat your job search like a job. Ask anyone who’s been job hunting for a long time and they’ll probably tell you that searching for a job can feel like a job in and of itself. So make that work to your advantage by showing up for your job search every day like it is your real job. Wake up each morning with a positive attitude, eat well, and, most importantly, get dressed. (It can put you in the right frame of mind to find a job!) Dress like you’re getting ready for work, because in effect, you are. Create a master resume and cover letter. Although this task can initially be time-consuming, in the end, having a master  resume and cover letter can be a big time-saver. Create a resume that includes your most important and recent work experience, education, experience, and skills that you would need to impress a potential employer. Then, as you find jobs you’d like to apply for, all you need to do is tailor your master resume  to fit the job descriptions. The same goes for your cover letter, too. Write a strong cover letter that explains what type of job you’re looking for, how your past work experience and education makes you a solid candidate for the job, and then modify it for each job that you apply for. Bookmark your sites. Let’s say that you look at a variety of sites to help enhance your job search, such as LinkedIn and industry leaders’ Twitter profiles. In an effort to expedite your search, bookmark the sites that you use daily, and store your logins and passwords on your computer or phone. It can save you some time from having to log in and search those same sites. And be sure to stick to sites that are going to help you find a job- no social media surfing allowed- to maintain momentum in your job search. Read job listings well. Sure, your eyes can glaze over from scanning job listing after job listing. But not taking the time to read a job description well can cost you precious time and lost productivity. Remember, if you don’t fill out all of the criteria on a job application, your information could get rejected by an applicant tracking system. Again, spending a little more time crafting a quality application (including editing your cover letter and resume) could equal getting a call from a hiring manager to come in for an interview. Be choosy. When it comes to job searching, more isn’t always better. If you dash off 20 mediocre job applications each day, for example, chances are you might not hear back from an employer. A better alternative is to apply to positions that you really want, not ones that you feel half-heartedly about. If you’re excited about the job, your enthusiasm will shine through in your job application, which will impress potential employers. Don’t try to multitask. Especially in times of great stress or change, where the job description you were hired to meet is just a mere bullet point in your current list of responsibilities, taking the step to discuss your salary is encouraged. But even more important than standing up for your career and the finances you’ve (more than) earned, approaching the conversation in a professional, yet steadfast, manner can make-or-break your employer’s reaction to your request.In fact, career experts argue the specific phrases and words you select when setting up this sometimes-tense meeting with your manager is the most important aspect of asking for a raise.“The language that you choose has a direct impact on the way that your boss will receive and interpret your message,” explains Amy Cooper Hakim, Ph.D., an industrial-orga nizational psychology practitioner and workplace expert says. “You should be assertive without coming off as cocky or self-serving as you share the specific reasons why you are worthy of the increase.”Here, Hakim shares her professional insights on what you should avoid when making your case for a higher pay grade:“I want a raise.” (Period)There are plenty of givens in a working environment: you have a boss, you might have a direct-report. You will have a place to settle in daily, whether a shared, open area, an office or a cubicle. You’ll have goals to meet and projects to complete. And at some point, the finances you agreed to on your offer letter will feel too low compared to your output.Hakim says it’s never a surprise to a manager - at any level - that an employee would ask for a raise. As an expected trajectory in any career, moving up the so-called corporate ladder, responding to inquiries for raises is part of your boss’s role. That’s why simply stating tha t you’d like a raise is a no-no. Much like stating the obvious, your higher-ups know everyone would appreciate more cold-hard cash, but it has to be hard-earned, too.“It is your job to share why it is of benefit for the boss and for the company for him or her to give you a raise,” she says.This doesn’t mean you should spew off a laundry list to back up your argument, complete with a dissertation, but rather, Hakim says to have a clear, to-the-point case for yourself that you can present in person. In addition to language you use, having proof in the form of percentage change or growth can help sway your boss to step up to bat for you with their chief.“Erika got a raise, so I thought…”If you work in an environment where many of your colleagues have the same amount of experience you do, it’s probably likely you’ll discuss your salaries at some point. Or, someone will begin a wildfire rumor that a water cooler chat can’t extinguish. This can make jealousy run rapid, especially if someone on your team was granted a raise - and you weren’t -- and you feel their contribution isn’t as great. As tempting as it is to call your manager out on what you deem a mistake or an insight on your performance, Hakim says to keep the raise conversation about you - and only you.“Recognize that everyone has different circumstances and different levels of performance. When speaking with your boss, do not compare yourself to others. Rather, focus on your own accomplishments and dedication to the team and company,” she shares.“If you don’t give me a raise, I’m quitting.”Instead of explaining in detail the myriad of examples that showcase your abilities and accomplishments at your company, it might seem tempting to take a slightly more aggressive route and pose a threat instead of a talking point.Hakim has one word for that route: DON’T.Hakim says never ever give your employe an ultimatum unless you’re prepared for any outcome, including one th at ends with an early ticket to happy hour, sans employment. When you play hardball, Hakim says you could be let go or arguably even worse, you keep your job with a boss who now resents your attitude, passes you over for every promotion and won’t be a positive reference for your next gig.Instead, express how important the raise and recognition are to your future at the company and your continued dedication to meeting both your company’s goals and your unique professional timeline. Hakim suggests this approach, ‘Boss, I like to keep my work life and personal life separate, but suffice it to say, a raise would truly help me to….’“You need me.”Repeat after Hakim when she says, every person in a company is replaceable, even the CEO. So even if you tend to feel like you expertly manage relationships with marketing, technology, customer service and the executives, going into the raise chat deeming yourself a mandatory part of the company likely won’t end in your favor.“D on’t forget that a humble, team-focused demeanor will get you much further than will a cocky attitude. Rather, share how much you enjoy working on the boss’s team,” she says.This is where the compliment sandwich mentality you learned ages ago will come in handy, as Hakim suggest starting out your speech with, ‘Boss, I truly appreciate the way that we work together to get the job done. I feel proud to be the team lead and am thrilled that we hit our numbers early this quarter…’Write it in an emailFacing confrontation, whether it be with a wishy-washy client, a disingenuous college or a selfish friend is part of life. More likely than not, asking for a raise will make your heart race, your palms sweat and possibly, produce unfounded doubt that could cause you to chicken out. For sure, an easier way to request a raise is to type it out in an e-mail, requiring no face-to-face conversation, but Hakim says it’s a grim mistake to make if you’re truly seeking recognition and reward for your work.“The reason for in-person dialogue is because when interacting one-on-one, you can rely on social cues to note verbal and nonverbal reactions to your message. If your boss just reads your written message, then she may place different intonation or emphasis on certain words, and may not grasp the true intent of your writing,” she says.

ethics and your resume ethics and your resume A reader writes: I saw this post from Randy Cohen (formerly the author of The New York Times Ethicist column) on Facebook this morning: A tougher one I received at the column: may a job hunter omit a Ph.D. [on his resume] lest a potential employer find him overqualified? No. Some things are not an employer’s business â€" your religion or erotic proclivities or Facebook password. But a CV is meant to be a full account of your education and work history. I commented, making the argument you make about a resume being a marketing document designed to present the potential employee in the best light. To which he responded: You may be selective, of course, or some resumes would be 50 pages long, but you may not be deceptive, deliberately concealing work or education history that a potential employer has a legitimate right to know.   I commented again with some (made-up) practical examples: What if I have an MFA and am applying for a job in finance? What if I temped while I was unemployed? No response (as of now) from Mr. Cohen. so what do you think of this? Do you and he just disagree, or is it that youre coming at the question from different angles (you as a manager, he as an ethicist)? Or maybe, in some cases, circumstances trump ethics (and in others, ethics trump circumstances)? Anyway, I was just interested in your thoughts on this. First let me say that I really liked Randy Cohens Ethicist column and was disappointed when it ended! However, I think he got this one wrong. An employer is no more entitled to a comprehensive accounting of your past than anyone else is. Your job as a candidate is to explain what in your past has prepared you to and demonstrates that you will do the job well to say here are the reasons I would excel at this job. Thats what it means to apply for a job; youre saying heres why Id be the right fit. And everyone is basically agreed that this is the nature of a resume; its designed to show what you bring to the table. No one expects it to provide details of irrelevant coursework, or the project you worked on that almost ruined your company, or the fact that you were planning to go into the priesthood before you switched to medicine. (In fact, youd be judged negatively for including those first two youd be seen as someone who couldnt identify what is and isnt appropriate information.) And Im not sure where Randy is coming from with this concept of an employers legitimate right to know everything in your past. Employers have a legitimate right to expect that youre not lying (and an obligation to do their own due diligence on you, in the form of reference checks, etc.), but they dont have any special right to receive every detail about your education and work history on a silver platter, unless you choose to base your candidacy on those. Overall, I think his response reflects a slightly off-base understanding of what we, as a society, have agreed a resume is and even what employers want/expect from a resume.  (Which is a reason that I wish non-workplace advice columnists wouldnt venture into workplace advice. It often results in weirdness.)

Tigan was a bit of a wunderkind in the field of small-town city planning. Its downtown district, next to a handful of abandoned mills and factories, was crumbling. And it was cold- temperatures regularly reached twenty below.The world outside was facing an industrial crisis of its own. Iran was in the middle of a revolution, causing, among other things, global oil prices to double. The cost to heat Winooski had risen to $4 million a year- $14.2 million in 2018 dollars.Burlington had just put in a request for government funds to build a hydroelectric plant along the river to help reduce its own heating bill and subsequently leave Winooski’s creek bed dry. With already high unemployment and declining commerce, Winooski’s downtown would be ruined.Amid this turmoil, Tigan took his staff out for a drink and a chat about how his city planning office could help their struggling town. After a few drinks and complaints about the temperature, Tigan came up with the bad idea of a lifetime.“What if we built a dome over the city?”Everyone was tipsy by then. They all thought it was a good plan. It could save oil costs and lower heating expenses.A week later, Tigan stopped in Baltimore on his way to Washington, DC. There he told his dome idea to a buddy who worked as a liaison between Congress and the Department of Housing and Urban Development. “You know . . . ,” his friend said. “The assistant secretary, Bob Embry, loves domes.” D ome houses had become briefly popular during the ’60s and ’70s for their energy efficiency and structural integrity. By this time, however, dome fever had faded, except among a few diehards like Embry.Tigan replaced his friend in a carpool with Embry and two other HUD people to Washington the next day and pitched Assistant Secretary Embry his idea to build the dome.Surprisingly, Embry said he’d fund it. Tigan delivered the news to his flabbergasted staff. They eagerly put together a report and proposal.The dome story blew up. The day after the Burlington newspaper wrote about that council meeting, three television trucks showed up to Winooski City Hall. National newspapers followed. Eventually, an International Dome Symposium was scheduled in Winooski.The Vermonters had few answers for the inevitable questions. They made up specifics on the fly. Nobody had built a dome this big before. Nobody knew what it would be made out of. But, it soon became clear that building and mainta ining a dome large enough to fit Winooski, engineered to keep the heat in and not kill everyone, would probably cost a lot more than the heating bill savings it would generate and ruin the view.Then, some observers in the Middle East started to panic about how America was putting cities under domes in order to stick it to the oil industry. HUD assistant secretary Embry’s phone rang.“What the hell are you doing?”It was President Carter. He was running a tough election campaign against Ronald Reagan. International ridicule about the federal government paying millions to cover towns in Vermont with domes was not helping. The conversation, according to Tigan, ended with a presidential order: “You’ve got to pull this.”Cognitive diversity- diversity of ideas and viewpoints- can be powerful and is often what we need to get a team thinking critically. But the Winooski Dome story is a reminder of an important reality: some“different” ideas, frankly, are quite bad.Any perspect ive- even one that might seem crazy- has the potential to be useful under the right circumstances. But that doesn’t mean that it will be. How can a team or its leaders discern when it should seriously consider a different way of thinking, and when it’s a waste of time?The perspective of a young activist who’d had a few drinks was unfortunately not one that could help cold old Winooski with its heat trouble and battle over its river. Thirty-two-year-old eco-warrior Mark Tigan’s cognitive diversity was just a little too far-out to be of any use.Or was it?A series of research studies from the University of Leuven in Belgium points us toward an answer. The Belgian researchers organized several group brainstorming sessions where eight participants were put in rooms together and asked to write down, discuss, and sketch out good ideas for either mobile phone games or for a mobile payment app. Then came the twist. In the different sessions, the researchers added various “inspirati onal material” to get things going. Prior to joining Southern Company, Bridget worked for seven years at United Space Alliance as staff engineer, eventually serving several of those years as a flight controller performing day-of-launch support for the NASA Space Shuttle program. What's the most exciting project you've ever worked on? My most exciting project was supporting the launch of Space Shuttle mission STS-125, which serviced the Hubble Space Telescope. As I viewed the launch from one of the big screens in the Mission Control Center, I was practically holding my breath. STS-125 was a success that we all were very proud of. What do you think youd be doing if you hadnt become an engineer? If I had not become an engineer, I would have aimed to be a teacher. I would be proving to students that math and science are not difficult, mysterious subjects. I would let them know that making contributions in engineering is a great way to leave a legacy that will enable people to live more efficiently and safely. Whats your favorite activity when youre not working? My hobby is genealogy. I am the historian for my dads side of the family. So far, weve traced our ancestors back to 1799.
